THE CHALLENGE
Our client, a Frankfurt-based startup, set out to establish a direct trade route for Ethiopian specialty coffee to the German market. With personal connections to Ethiopia and a clear vision for an authentic, traceable product, the foundations were promising. However, translating this vision into an operational business came with a challenges: identifying farmers willing to commit to pilot shipments, navigating Ethiopia's rapidly evolving export regulations, ensuring EUDR compliance before the first container arrives in Germany and securing the co-financing needed to bridge the working capital gap inherent to international green coffee trade.
OUR SERVICE
AVA supported across four workstreams simultaneously. First, we conducted a structured analysis of all viable export routes from Ethiopia, comparing farmer-direct licensing, external licensed exporters, and a hybrid model leveraging the client's founder´s existing network. Second, AVA developed a Business Case Calculator mapping volume scenarios, cost structures, and margin sensitivities to give the client a clear financial foundation for decision-making. Third, AVA compiled and evaluated a comprehensive list of co-financing options. Lastly, a deep market analysis of German specialty roaster purchasing criteria was conducted, identifying EUDR compliance and origin traceability as the key differentiating factors that justify premium pricing in the target segment.
THE RESULT
The client now has a clear strategic and operational foundation for its market entry. The export route options are fully mapped and evaluated, with a concrete recommendation to start via an established licensed exporter. The Business Case Calculator enables the client to model different volume and pricing scenarios independently. The financing landscape is structured and prioritized, with immediate next steps identified. Most importantly, the market analysis reframed the client's pricing challenge: the issue is not price level but target segment and positioning, giving a concrete direction for its sales approach.
